Tailored Standard Compliance for space companies

When quality management, ECSS and project reality need to work together.

Space companies develop innovative technologies and demanding projects.

As new customers, certification requirements and space projects emerge, additional expectations follow. ISO 9001, EN 9100 and ECSS provide the framework for quality, evidence and compliance.

What initially looks like a collection of individual standards quickly becomes a complex interplay of customer requirements, audits, processes and documentation.

An effort many organizations underestimate — until standards consume more energy than they provide orientation.

I help space companies build quality and compliance structures that translate standards effectively into practice. With ECSS-tailoring depth grounded in real ESA mission experience, organizations gain structures that create confidence, simplify audits and work in everyday project reality.

When quality management and ECSS compliance become a challenge

The trigger is often different.

A new customer demands ISO 9001 or EN 9100.
A space project brings ECSS requirements for the first time.
A growing company realises that existing processes no longer match the rising demands.

What all situations have in common:

Quality management, evidence and compliance become organisational tasks that can no longer be handled informally alongside day-to-day operations.

Typical project dynamics:

Decision Finding

Unclear requirements

It takes experience to know which standards and pieces of evidence are actually relevant — and what they are meant to achieve.

Development

Rising documentation effort

Customer, audit and project requirements generate additional organisational load.

Staff recruitment

Knowledge depends on individuals

Key decisions and interpretations hinge on a few people in the organisation.

Warning

Uncertainty before audits and reviews

You know that requirements have to be met, but you are not sure whether the structures in place are good enough.

The consequence:

M

Engineering and management teams spend increasing amounts of time on organisational tasks instead of their core responsibilities.

M

Preparing for audits, reviews and customer evidence requests becomes a recurring effort.

M

Customer confidence and audit readiness depend on day-to-day firefighting rather than robust structures.

M

The organisation grows, yet quality and compliance structures fail to provide the clarity and confidence they were meant to create.

As requirements, projects and customers continue to grow, so does the organisational burden — often faster than the structures intended to keep it manageable.

And eventually the question arises:

How do we build compliance without slowing the organisation down with additional bureaucracy?

The Misconception:

Quality management, compliance and standards often seem like a collection of requirements that simply need to be fulfilled.

$

Between customer requirements, audits, certifications and ECSS specifications, it quickly seems as if every requirement has to be implemented in the same way.

$

Many organisations draw what appears to be the logical conclusion: „Then we simply need to implement the required processes and produce the necessary evidence.”

$

But requirements describe what should be achieved — not how an organisation can use its own strengths, workflows and responsibilities to achieve it effectively.

$

Instead of creating clarity, organisations end up with more processes, more documentation and growing complexity — while the confidence they were hoping for never fully materialises.

The solution: Tailored Standard Compliance

Tailoring depth as the difference between standard conformity and effectiveness

Effective compliance does not come from implementing requirements as completely as possible.

It comes when requirements are integrated into the organisation in a way that creates clarity, supports decisions and works in everyday project reality.

This is where Tailored Standard Compliance starts.

ECSS is not a single set of requirements. It is a framework of standards designed to be tailored to the project, the organisation and the technology maturity of the system. The decisive question is not: “What does the standard require?” but: “What does the standard require for this project, in this configuration and at this stage?”

Tailored Standard Compliance means: scoping the standard to the project reality, not the project to the standard. Documentation that focuses on creating evidence, not filling pages. Audit preparation that grows out of everyday processes — not against them.

Three principles that shape the work:

N

Scope first, structure second
Every project starts with a tailored scope, not a full standard.

N

Real practice, not certification routine
Tailoring decisions come from ESA mission experience, not from textbooks.

N

ISO 9001 and EN 9100 where required, not as the frame
Formal certifications are addressed where customers or regulators demand them, but they don’t define the offering.

Your bridge between standards and organisational effectiveness

Hi, I Am Bernhard Bals

Aerospace engineer with more than 20 years of experience in development, quality management and Product Assurance across ECSS-governed space programmes.

I have worked on ESA missions, supported supplier and customer audits, built Product Assurance organisations under ECSS, and helped scale-ups transition from project-specific compliance to tailored compliance structures.

What I encounter again and again:
The teams that struggle most with ECSS are rarely the ones lacking discipline. More often, they lack the experience to scope and tailor requirements with confidence.

This is where I come in:
ECSS tailoring is not a theoretical exercise. It is an engineering and management decision grounded in mission experience — understanding which requirements create value, which can be deferred, and which need to be adapted to the realities of the project.

My approach:
With Tailored Standard Compliance, I bring tailoring depth from real ESA mission experience into your organisation — so compliance becomes a source of confidence and organisational strength, not an additional operational burden.

Your next step toward Tailored Standard Compliance

Do you want to make quality management, ECSS and customer requirements manageable?
You are looking for compliance structures that provide clarity, simplify audits and support your team — without creating unnecessary bureaucracy?

FAQ

Any Questions? Here You Will Find Answers.

We don't have a quality management system yet. Can you still support us?

Yes.

Many companies reach out at exactly the point where quality management, compliance and ECSS requirements become relevant for the first time.

In this situation, the goal is rarely to build a complete system right away. What matters first is understanding which requirements are actually relevant, and which structures make sense for the current company and project phase.

This creates a foundation that can grow with the company — without building unnecessary complexity from the start.

What does „Tailored Standard Compliance" mean concretely?

ECSS is not a single standard, but a framework of requirements designed to be tailored to the project, the organisation and the development phase.

Tailored Standard Compliance means we don’t implement the whole standard, but determine specifically which requirements are actually relevant for your project — and how they can be integrated into your organisation in a meaningful way.

The goal is not maximum documentation, but effective structures, reliable evidence and a compliance function that supports quality and project success instead of generating additional load.

Aren't ECSS standards too heavy for a New Space organisation?

The full ECSS standard set is heavy — that’s why tailoring exists. With Tailored Standard Compliance, we scope the requirements to your project reality, so you carry only what creates evidence for your customer. The tailoring decisions are documented and defensible, so the customer sees structure, not corner-cutting.

We already have ISO 9001 / EN 9100. Why do we need Tailored Standard Compliance?

ISO 9001 and EN 9100 are generic quality management standards — they describe how you manage quality. ECSS is specific to space: it describes what you have to demonstrate for a space-bound project. If you work with ESA, DLR or a Prime, ECSS will be required on top of ISO/EN. Tailored well, the two layers integrate cleanly; tailored poorly, they double the documentation load.

What is the difference between Compliance Assessment and Compliance Coaching & Audit Readiness?

The Compliance Assessment maps where you stand and recommends a tailored scope — it is a structural diagnosis. Compliance Coaching & Audit Readiness focuses on understanding requirements, integrating them into everyday project work, building reliable evidence and preparing for upcoming audits and reviews. The Assessment is strategic; Compliance Coaching & Audit Readiness focuses on practical implementation and organisational readiness.

Can you support our certification audit (EN 9100 / ISO 9001)?

Yes — as preparation, coaching and on-site support during the audit. I am a qualified Internal Auditor for EN 9100 (BSI) and ISO 9001 (TÜV). I do not issue certifications myself (that requires an accredited certification body), but I prepare the organisation so that the certification audit becomes a structured milestone.

How do you differ from classical quality management consultancies?

Classical QM consultancies typically work with generic process frameworks. My differentiator is depth in ECSS — the standard set specific to space — and real mission experience. I am German delegate in an ISO committee for space standards, and I work hands-on in ESA-bound projects. If your compliance challenge is space-specific, that depth matters.

Can you also support us when we already have an audit finding to close?

Yes. Finding closure is a typical entry point — I help structure the corrective action (CAPA), validate the effectiveness, and document the closure in a form that the auditor accepts.

What does it cost to work with you?

The costs depend on the scope. The Compliance Assessment is a fixed-scope engagement (approximately four weeks). Compliance Coaching & Audit Readiness is typically scoped around a specific audit, review or compliance challenge. The Tailored Compliance Partnership is an ongoing engagement, flexible according to organisational needs. All scopes are discussed and clarified during the check-in conversation.
